“How much will it cost?” is usually the first question a business owner asks about AI, and it’s often the hardest to get a straight answer to. Most consultancies don’t publish prices. This guide pulls together the ranges that New Zealand providers and industry guides have published in 2026, explains what moves the price, and shows how to compare quotes.

Two things stand out. First, the ranges are wide, because “AI consulting” covers everything from a half-day workshop to a multi-month build. Second, the biggest jump is between advice and implementation. A roadmap tells you what to do; building and integrating the solution is where most of the cost sits.

What drives the price

Scope. A focused project, such as automating one workflow, costs a fraction of an organisation-wide programme. The clearer the scope, the tighter the quote.

Integration. Connecting AI to your existing systems (accounting, CRM, job management, email) is often the most time-consuming part. Systems with good APIs are cheaper to work with than older desktop software.

Data readiness. If your data is scattered across spreadsheets and inboxes, some budget will go on cleaning and connecting it first.

Risk and governance. Work that touches personal information, financial decisions or customers directly needs more testing, guardrails and review. That’s worth paying for.

Who you hire. Big consulting firms bring scale and brand at a premium. Independent consultants and boutiques are usually more affordable and more hands-on. Productised providers offer fixed packages at lower prices, with less tailoring.

Ongoing costs. Ask about software subscriptions, AI usage costs and support after launch. A cheap build with expensive monthly fees can cost more over two years.

How to compare quotes

When you have two or three quotes, check each one for:

  • A clear scope and deliverables. What exactly will you have at the end? A report, a working tool, trained staff?
  • Fixed price or time and materials. Fixed prices give certainty; hourly billing can suit open-ended work, but agree a cap.
  • Success measures. How will you know it worked? Hours saved, faster response times, fewer errors.
  • Who does the work. Will the senior person you met be doing it, or handing it to someone else?
  • Ownership. Do you own what’s built, including the code, prompts and data? Can you move it to another provider later?
  • Privacy and security. Where will your data be processed and stored, and is the approach consistent with the Privacy Act 2020?
  • Vendor neutrality. Is the provider recommending tools because they fit, or because they resell them?

How to keep costs down

  • Start with one problem. Pick the most time-consuming, rules-based task and solve that first. A quick, measurable win funds the next step.
  • Use what you already pay for. Many businesses already have AI features in Microsoft 365 or Google Workspace that aren’t being used.
  • Prepare before you engage. List your repetitive tasks, estimate the hours, and know where your data lives. You’ll spend less time paying someone to discover it.
  • Check for co-funding. MBIE’s AI Advisory Pilot co-funds up to 50% of an AI roadmap (up to $2,500 excl. GST) and implementation (up to $12,500 excl. GST) for eligible businesses with 50 or fewer staff, through approved providers, until 30 June 2027. Read our guide to the AI Advisory Pilot.
